Supplier B quotes $14,900 but adds $1,800 delivery, $950 setup, $600 first-year license, and $1,100 in each of the next two years. Over three years, A costs $18,500. B costs $20,450. The $3,600 cheaper quote is actually $1,950 more expensive before you even replace a single controller.
The math I use is simple. Add the total cost of ownership over three years, then divide by expected player sessions in the same period. A cheap game that breaks every month has a higher cost per play.

This step is not fun. It's also the one that saves the most money. Ask what happens if you return the game after 90 days. Ask about restocking fees, software license transfer, and whether the hardware can be resold. I once accepted a verbal promise that a game would work with our projection mapping. It didn't. The restocking fee was $1,200, and I had nothing in writing to dispute it.
I still don't fully understand why some vendors make exit terms so hard to get. My best guess is they're hoping you never ask. So ask.
